How I Built a Custom GPT to Empower EOS Practitioners

Update: I’ve removed this GPT from the Marketplace at the request of EOS Worldwide. I worked closely with their Branding, IP, and Legal teams to align with their guidelines and address all concerns (as an active participant within Rocketfuel community at writing). While I did my best to adhere to the letter of their policy, the GPT’s results may have given the impression that it was an official EOS product. EOS Worldwide is committed to avoiding any confusion around affiliation, approval, or licensing; my efforts became unproductive at that point given the lack of interest to license this GPT (on both our parts). All that to say, if you’re interested in how Generative AI can support your EOS journey, feel free to reach out to me directly.
Introduction:
When I set out to build the Coach for EOS Companies GPT, my goal wasn’t just to create a tool that answered questions. I wanted to develop something that reflected the unique needs of visionaries, integrators, and senior leaders in the EOS ecosystem. It needed to deliver clear, actionable insights, but just as importantly, it had to encourage thoughtful reflection and foster better decision-making.
This wasn’t a quick experiment. It was a deliberate effort to blend technology, coaching principles, and the EOS framework into a tool that helps leaders do what they do best—drive clarity, accountability, and growth.
Here’s what I was trying to accomplish, how I went about it, and what I learned along the way.
The Intent and Purpose Behind the Coach for EOS Companies GPT
At its core, the Coach for EOS Companies GPT was designed to support leaders who are balancing two key roles: implementing structured frameworks like EOS and fostering the leadership behaviors that create lasting impact. These individuals aren’t just looking for surface-level answers. They need _a tool that can provide both practical advice and a coaching mindset_—helping them align strategy, systems, and execution while inspiring intentional action.
The GPT is tailored for visionaries, integrators, and senior leaders who often operate in complex environments where cookie-cutter solutions fall short. Thus, the intent was to create a resource that:
- Provides clarity on EOS tools, principles, and practices.
- Encourages thoughtful problem-solving through coaching-style interactions.
- Adapts to nuanced, real-world scenarios without losing focus on EOS fundamentals.
This led to the creation of an interactive EOS coach, designed to guide users through challenges with clarity and confidence. It’s built to work best when users engage in meaningful conversations—exploring questions and solutions together rather than seeking quick, surface-level answers.
By combining EOS expertise with executive coaching techniques, this GPT serves as both a guide and a thought partner, helping users navigate the challenges of leadership and operations with confidence.
How I Built It
The process of building the GPT came with its challenges, particularly around OpenAI’s technical constraints. The 8,000-character limit for system prompts was the biggest hurdle, but it also forced me to clarify what was most important.
Here’s how I structured the tool to achieve its purpose:
- Focused System Prompt: The GPT’s core instructions prioritize clarity, relatability, and practicality. This ensures it delivers responses that feel human, actionable, and aligned with EOS principles.
- External Knowledge Base: To work around the character limit, I moved supplemental information into external text files. These files hold detailed instructions on EOS tools, advanced scenarios, and coaching techniques, making the GPT more adaptable and effective. Note: All text files were built within the GPT builder tool itself through interaction with ChatGPT; no external resources are included in the knowledge base. This means everything contained within the resources came right out ChatGPT. Cool, huh!
- Hybrid Functionality: The GPT isn’t just an EOS explainer—it’s also a coach. It balances structured guidance with open-ended prompts to help users think critically about their decisions and strategies.
What the Coach for EOS Companies GPT Brings to the Table
This isn’t just another tool in the growing landscape of AI-driven solutions. It’s designed to complement the work of leaders and their teams who rely on EOS while also offering the flexibility to adapt to different challenges.
Here’s what makes it stand out:
- Practical, EOS-Specific Guidance: Whether it’s breaking down Rocks, optimizing Level 10 meetings, or fine-tuning accountability charts, the GPT provides actionable advice tailored to EOS practitioners.
- Coaching Questions That Inspire Growth: The tool doesn’t just tell you what to do—it asks the kind of questions that help you reflect, clarify your priorities, and make intentional decisions.
- A Flexible Approach: EOS leaders work in diverse environments, and this GPT is built to adapt. It’s just as helpful for integrators and senior leaders juggling multiple frameworks as it is for visionaries navigating their first Vision/Traction Organizer (V/TO).
- An Interactive Experience: The GPT was designed to encourage meaningful conversations. By engaging deeply with the tool—asking questions, exploring scenarios, and challenging its guidance—you’ll uncover insights and solutions that go far beyond quick fixes.
Lessons Learned Along the Way
The process of building this GPT reinforced several key principles that apply to both leadership and product development:
- Clarity Over Complexity: Simplifying complex ideas is harder than it looks, but it’s worth it. Leaders don’t need more noise—they need tools that cut through it.
- Coaching Beats Directives: Effective leadership is about guiding others to discover the best path forward, not just handing them answers. The same is true for tools like this.
- Iterate and Improve: Early feedback highlighted gaps in depth and tone. Iterating based on user insights helped refine the tool into something more useful and responsive.
- Work Within Constraints: Technical limitations forced creative problem-solving, leading to a design that is modular, focused, and easy to update over time.
Why It Matters
EOS isn’t just a framework—it’s a way to create alignment and focus within a business. The Coach for EOS Companies GPT was designed to help practitioners achieve these goals by combining structured guidance with a coaching approach.
This tool isn’t here to replace integrators or advisors. Instead, it’s a resource to amplify their work—whether you’re refining operational processes, navigating tough decisions, or empowering your team to take ownership.
Closing Thoughts:
This GPT is a reflection of what I believe EOS leadership is all about: clarity, intentionality, and continuous improvement. It’s a tool designed to support leaders in making better decisions, fostering stronger teams, and achieving scalable growth.
If you’re using it, let me know how it’s working for you. Tools like this are only as good as the collaboration behind them, and I’m always open to feedback.
